Musculoskeletal injuries, chemical exposure, and repetitive strain are documented at rates that place my profession perhaps surprisingly among the most physically hazardous in the service sector.

I am part of the hospitality economy’s unseen labor. Then again, my invisibility is a major component of me fulfilling my role. You want comfort and escapism? Well, a large part of that depends on me erasing the evidence that there were those before you and that inevitably others will follow.

My earnings bear no proportional relationship to the room rate my labor enables. I do what I do for a guest paying four hundred dollars per night or a guest paying one hundred per night.

My workforce is among the most demographically concentrated in any industry. Women of color, most often immigrants, fill my ranks. It has been culturally coded as domestic, feminine, and low skill since its inception. That coding functions as a wage-suppression mechanism as much as a cultural attitude. The skills I exercise, efficiency under time pressure, quality control across repetitive tasks, the management of physical endurance across a full shift, are real and measurable. The “low-skill” designation is a labor market classification, not a description of what the work requires.

We may be most in need of labor protections but are the least positioned to invoke them, with many of us being undocumented, reporting wage theft, harassment, or unsafe conditions is not a viable option.

Will you think of me the next time you consider the quality of your experience? Only if I do not do my job well. But then I suppose that is just part of the job.

What am I?

The pattern that runs through this role’s needs is The Steward.

The Steward maintains a consistent standard of care and precision across dozens of rooms per shift, treating the work as infrastructure rather than service.

I think about her as I place money in a note card of thanks for the memories and the opportunity to stop and give thanks for who I am and who they are working to become. The stranger lowers the cloak. “I am Odysseus, son of Laertes,” he says. “Known to all men for my cunning. My fame reaches the heavens.”

What follows is four installments of what is arguably the most enduring adventure story ever told. Even if you don’t know the story, you know its characters: the Cyclops, Circe (one of my favorite Greek deities), and the Sirens to name a few. Now keep in mind that nearly every scene we know from The Odyssey comes from Odysseus himself, recounting his adventures to strangers. Homer lets the hero become his own historian. The rest of the poem is a third-person tale of a man asleep at the helm, intentionally pausing the journey, or raging at reality.

Three thousand years and one record-breaking opening weekend later, history still remembers narrators before it remembers systems. We are going to discuss both.

The Label

Homer’s chosen structure rewards a view through a pattern literacy lens, because pattern literacy begins where narration ends.

Homer's very first word for Odysseus is polytropos — historically "man of many turns," and in Emily Wilson's recent landmark translation, "complicated." It is one of Western literature's most studied and most mislabeled leadership lessons.

Modern leadership literature usually treats Odysseus as the Navigator archetype: the adaptable strategist who reads changing conditions. In fact, Harvard Business Review built an entire framework for developing CEO people skills based on Odysseus’s voyage. I understand why. Archetypes simplify leadership into recognizable traits. But personality alone tells us little about how power actually moved through the system.

Pattern literacy goes beyond who the leader is into what changed because the leader led.

Across the poem, Odysseus rarely determines the route himself. Calypso releases him. Circe maps the journey. The Phaeacians carry him home while he sleeps. Navigators choose the course. Odysseus usually follows one.

In my Leadership Patterns Field Guide, the Navigator, one of ten leadership patterns, preserves systems through calibration. Odysseus doesn't. He narrates his way to glory.

The Drift

Drift is a leadership pattern operating without a counterweight. Each pattern has one: an observable signal that a pattern has stretched past its usefulness and veered into unproductive or even destructive territory.

Narrator drift: operational failure.

A leader who only reads the moment misses the moments that matter.

In the Odyssey, the failures are operational. Seventy-two men die before the journey properly begins. A scouting party is transformed into pigs while Odysseus waits safely at the ship. Twelve ships leave Troy. One man returns. Yet the narration reframes total organizational collapse as one man’s adventure.

Eurylochus exposes why. He is the only crew member who consistently challenges Odysseus. His refusal to enter Circe’s hall after watching his shipmates become pigs is prudent; his later insistence on landing at Thrinacia proves less so. But whether he is right or wrong is beside the point. He is the voyage’s only structural dissent, and the poem remembers him primarily as an obstacle rather than as the ship’s lone internal counterweight.

A leader who answers to no one eventually fails everyone.

Narrator drift: information failure.

Put your team on a need-to-know basis, and distrust is all they will know.

Aeolus entrusts Odysseus with the winds. Rather than explain the bag to his crew, Odysseus guards it in silence for nine days. They conclude it contains treasure, open it, and lose Ithaca while in sight. The narrator assigns the disaster to their greed. Strip the narration and you have information failure, thanks to the man who held the information.

The Peripheral Counterweights

That brings us to counterweights with gravitas, albeit from afar. The women of the Odyssey.

In undergrad, I wrote a paper arguing that the women of the Odyssey were the real heroes. Circe, who handed the great wanderer his only working map. Athena, who saw through every disguise and guided most of Odysseus’s better decisions. Penelope, who held a kingdom together for twenty years while playing competing factions against each other inside her own court. I marshaled my evidence, made my case, and collected my grade. An A, by the way.

At that time, I was reaching for something I didn’t have the language for yet. The younger Geneèn asked the question the epic trains us to ask: who is the hero? The better question is what function each one performs and, more importantly, from where. Pattern literacy is the continuation of how I look at leadership. So instead of just calling the women the heroines of the story, let me detail how they operated as the counterweight, and where each of them was standing when they did it.

Waypoint

Circe locks decisions into structure. Before Circe, Odysseus wanders. After Circe, he has a sequence with rules attached and consequences named in advance. Circe is how Odysseus knew to consult Tiresias, how to reach the dead, and to choose Scylla over Charybdis. She reasoned that losing six men beat losing the entire crew and ship. Overall, Circe gave Odysseus decision architecture, which is precisely what an Architect does: turns motion into direction and makes the cost of each choice legible before it is made.

Above

Athena operates as the Arbiter with enforcement power. Nearly every sound decision in the Ithaca books is hers. She disguises him and sequences his reveal, she advises an alliance with Eumaeus and Telemachus, and restraint in the hall. And in the final scene, as the families of the slain suitors arm for vengeance and Odysseus surges toward another war, she ends the cycle by decree. Judgment, backed by the power to enforce it, which is the only version of judgment that ever stops anything in this poem.

Worth noting that due to her and her uncle Poseidon’s ongoing beef, Athena steered clear of the actual voyage, so as not to encroach on his turf, which also shows what happens without a counterweight present: things fall apart.

Horizon

Penelope operates as a Navigator (read context with precision, mediate between competing power centers, and keep systems intact) who stretches into Arbiter as needed. The pattern we spent three thousand years assigning to her husband was hers.

She has a hundred and eight competing suitors in her house, drawn from four islands. As a Bronze Age queen without a king, she cannot refuse. Nor can she accept them without starting a war, so she reads the terrain and delays them by announcing she will choose only after completing the burial shroud for Laertes, Odysseus’s father. No one can object to a daughter-in-law weaving a father-in-law’s shroud without appearing impious. She weaves by day and unravels by night for three years, and it holds until a lovesick maid gives her up. Penelope mediates between competing power centers, which is a component of the Navigator pattern.

Then there is Book 18, in which she solicits gifts from each of the suitors, as a disguised Odysseus proudly watches her restock the wealth these men consumed from his estate. That is the Navigator keeping a system intact.

And then she acts with the Arbiter pattern using verification over narration. A man stands in her hall claiming to be her husband. He has already convinced the swineherd, the nurse, his own son. But Penelope runs her audit. She orders the servants to move the marriage bed, knowing the bed cannot be moved, because Odysseus built it around a living olive tree rooted in the earth. His outrage at the impossible order is the proof she was waiting for, and in that moment his homecoming becomes real.

Twenty years and Ithaca intact at the end of it, thanks to Penelope.

The Modern Organization

Organizations produce records before they produce history. Whoever controls the first record usually determines the last one.

I am not describing a Bronze Age artifact of a vanished world. I am handing you the earliest surviving description of a hierarchy we have been iterating on ever since. The ship is a classic example of an organization consisting of an absolute captain and a voiceless crew. The ship may have external counterweights (Circe is the consultant, Athena is the board, and Penelope is the customer) each with influence and effect outside the physical workplace (his ship). But without an internal counterweight who can partner and reinforce with wisdom and influence, none of the outside help will stay the course if a leader decides to veer. A Eurylochus can witness, object, and foreshadow pending doom like the Trojan war’s Cassandra, but I am myself drifting back to Troy.

The translation this essay reads from, and the one that gave me polytropos as “complicated.” Wilson’s introduction is worth the price on its own for how carefully it handles the question of who is speaking in Books 9 through 12. She is also unusually direct about the enslaved women hanged in Book 22, which most translations soften. Read her if you want the version that refuses to tidy up the record.

E. G. R. Taylor, The Haven-Finding Art: A History of Navigation from Odysseus to Captain Cook (Hollis & Carter, in association with the Institute of Navigation, 1956; second edition 1971). The standard history of navigation as a discipline, and it opens with Odysseus, the first seaman on record steering by the stars. Taylor takes his star-work seriously, which is exactly why the book is useful here. She is making the case for his helmsmanship, not his leadership, and the gap between the two is where this essay lives.

Herminia Ibarra, Claudius A. Hildebrand and Sabine Vinck, “The Leadership Odyssey,” Harvard Business Review, May–June 2023. The best-credentialed example of the reading I am arguing with, built on seventy-five CEO successions and 235 candidates drawn from Spencer Stuart data. The research on developing people skills is genuinely good and I would not have you skip it. Note what the Odysseus frame does inside it: the voyage becomes departure, trial and return, a personal transformation arc. The crew does not appear.

I no longer practice my profession the way I was trained to. I demonstrate it. I write the ideal brief, the clean diagnosis, the elegant proof, not for a client or a patient but for a model learning to imitate the shape of expert judgment. Then I grade its attempts. I rank one answer above another and explain, in patient detail, why. I am not the hand that builds the intelligence. I create the climate it grows in.

Most professions chase indispensability. Not mine. I succeed precisely when a system no longer needs me, when an apprentice I am raising can do the work without the teacher in the room. One that does not age, does not sleep, does not renegotiate its rate, and will not, in the end, remember my name. But I digress…

Pieces of my labor live on inside a model my employer owns outright, though I am paid by the hour for the harvest. I hold no equity in the mind I raised. When the model performs, the performance gets the applause. Pull back the curtain and you find my judgment, delivered one graded example at a time. I am the teacher and the lesson both, walking away with my hourly wage and my nondisclosure agreement.

I am most useful in the places that genuinely value growth, or on my own terms as a consultant who sets the conditions of the exchange. Alas, when I am dropped inside an institution that wants only the extraction, I become a day laborer paid to enrich a field that I will be locked out of once in bloom.

But listen, I am not the first worker to watch a machine learn my craft. The weaver’s hands were copied by the loom, the typesetter’s by the machine that set type without him. But they were replaced against their will. The looms, for example, took the motion of the hands. What I hand over is the judgment, and I hand it over willingly.

I am the expert quietly converting scarcity into abundance.

Yes, I am aware that abundance is the one thing a market will not pay a premium for. But my ability to skillfully create that conversion, well, that is currently not in abundance.

What am I?

The Pattern, and The Drifts

This role runs on the Gardener. It grows capability it will never own, on a horizon that outlasts its own contract, and it measures success by what thrives after it is gone. Cultivation is the entire job: not directing the machine, but designing the conditions and the feedback that let its capability emerge.

The Gardener’s shadow is cultivation curdling into control, and here it arrives in three quiet forms.

1. Inheritance without examination. Whatever the trainer calls a weed, the model will call a weed forever, and one expert’s blind spot, graded ten thousand times, hardens into the machine’s unquestioned default.

2. The greenhouse trap. A model raised entirely under expert glass dazzles on the curated task and buckles in open weather, because intelligence over-tended is intelligence made brittle.

3. Deferred readiness aimed at a person instead of a protégé: keeping the expert in a permanent training posture, extracting the judgment while advancing the human nowhere, then closing the season once the model holds.

The Gardener is paid to make itself unnecessary. Only in this profession is that not a metaphor. The question worth sitting with this week: when the work you are best at can be cultivated into a system that no longer needs you, are you being valued, or are you being harvested?

Chatsworth, Derbyshire, 4:30 am, May 1826…

A twenty-three-year-old Joseph Paxton arrives at the gates of one of England’s grandest estates and finds them locked. After all, no one expected him to show up for his first day this early. Who would ever? Well, apparently Joseph Paxton, the new head gardener. Undeterred by the locked gates, he scales the kitchen garden wall, and by 6 am he has walked the grounds and examined the waterworks. By 9 am he has put those observations to work, assigning the staff their tasks and taking his place in estate legend. Paxton is my grounding example of the Gardener leadership pattern, one built on exploration, outlining, and cultivating.

Paxton spent the next two decades climbing from assistant gardener to head gardener to greenhouse architect and engineer, showcasing along the way that a gardener's true material is environment itself. Take the Giant Water Lily, native to South America and the national flower of Guyana. When it arrived in England, botanists could keep it alive but could not make it bloom. That is until Paxton took the seedling to Chatsworth and rebuilt its world: a heated tank, soft light through glass, paddle wheels mimicking the Amazon's current. Within months, the lily (dubbed Victoria Regia to commemorate the young queen's reign) flowered for the first time in Britain.

The Giant Water Lily would not just flower but flourish outgrowing its quarters entirely. So Paxton designed The Chatsworth Lily House to house the flora. He would then take that design as the working prototype for the Crystal Palace, a building of glass and iron assembled in under nine months to house the Great Exhibition of 1851. Paxton credited the plant itself: nature, he told the Royal Society of Arts, had built the leaf with girders and supports, and he had simply borrowed the design.

Paxton and the Gardener Leadership Pattern does not force nature, they focus on how the environment can nurture. The Lily does not need to to try harder. The Gardener provides the conditions, and the thriving follows.

Let's walk through how to recognize, work with, and cultivate the Gardener pattern.

Defining The Pattern

The Gardener leads by designing conditions. Where other leaders direct behavior, assign tasks, and inspect output, the Gardener works one layer down, on the environment that produces the behavior in the first place. They prepare the soil that feeds the growth.

A useful distinction here: the Gardener designs conditions, while the Architect, a pattern we will feature in the weeks to come, designs infrastructure. An Architect builds the org chart, the process, the operating system a team runs on, and trusts the structure to shape outcomes. A Gardener works within that structure as the living layer inside it: trust, readiness, growth, the daily climate of a team. So, while both are designers, each builds with different materials, and knowing which one you are dealing with changes what you ask for, and how you ask it.

Key ways to recognize the Gardener pattern:

• Time horizon. Gardeners think in seasons. They will trade a slow quarter for a durable capability, and they get visibly uncomfortable when asked to force growth on a fiscal calendar.

• Diagnostic order. When someone underperforms, the Gardener looks for answers in the environment first: unclear expectations, missing tools, a role planted in the wrong bed. The individual conversation, and the accountability that comes with it, follows close behind, informed by whatever the inspection turned up.

• Calendar shape. Heavy on one-on-ones and working sessions, light on status theater. Gardeners gather information by walking the grounds.

• Language. Gardeners speak in conditions.

The Shadow: When Cultivation Becomes Control

Every leadership pattern casts a shadow, and the Gardener’s is paternalism, the slow drift into treating grown professionals like seedlings.

The gardener decides what grows. The gardener also decides what counts as a weed. When that judgment operates without consent or accountability, cultivation slides into control. The history of American labor offers a monument to exactly this failure: George Pullman’s model town outside Chicago, a planned community with tidy brick homes, manicured parks, and a company hand on every lever of daily life, down to the rents, the church, and the inspection of homes. Pullman genuinely believed he was cultivating better workers. His workers experienced a landlord who had confused tending with owning, and in 1894 that confusion ignited one of the most consequential strikes in American history.

If the shadow side of benevolent systems interests you, start there.

For our purposes, the lesson compresses to one line: cultivation that removes agency can actually stunt growth. A Gardener leader stays on the right side of that line by asking before pruning. Growth plans are proposed, discussed, and consented to. The moment a leader begins deciding, privately and unilaterally, who deserves sunlight, the garden becomes a patchwork.

If You Work for a Gardener

There are three ways to get the full value:

Ask for conditions, answers will follow. Gardeners are at their best when you bring them an environment problem. Instead of “how do I handle this stakeholder,” try “what would need to change about how this project is set up for the stakeholder problem to shrink.” You will get their strongest thinking, and you will learn to do the diagnostic yourself.

Name your growth stage. A Gardener who misreads your stage will tend you at the wrong one: coaching you gently through work you have already mastered, or leaving you to stretch on something you needed scaffolding for. Tell them directly where you are. I have this skill down and want visibility for it is a different request than I am new to this and need room to be bad at it for a quarter. Gardeners respond beautifully to both, once they know which one they are hearing.

Watch for the greenhouse trap. A great Gardener can protect you so thoroughly that they stunt your growth. If every difficult stakeholder gets absorbed before reaching you and every high-stakes room gets entered on your behalf, you are being shaded not shown at the expense durability. Ask for controlled exposure: a hard conversation with them observing, or a presentation to the leader who intimidates you. Plants raised entirely under glass struggle in open weather. So do careers.

Cultivating Your Own Gardener Pattern

Patterns are conditioned before they are chosen. The systems you grew up in professionally planted your defaults; practice is how you sow your own seeds. If you note the need (a rebuild, a demoralized team, a group whose talent exceeds its output), start here:

1. Run the diagnostic before the conversation. For your next underperformance concern, spend one week examining the environment: role clarity, tooling, workload distribution, competing priorities. Then hold the conversation, armed with what you found.

2. Put a review date on your patience. “Give it a season” needs an end of season. Decide in advance what improvement should look like by when, and write it down. Patience with a checkpoint stays strategic; patience without one drifts into avoidance.

3. Ask before pruning. Before you redirect someone’s work or reshape their role in the name of their development, tell them what you see and what you are considering, and let them weigh in. Consent keeps the shadow off your garden.

4. Make your soil legible. Track ramp time, retention, and internal mobility for your team, and report them upward without being asked. You are building the case that conditions are a deliverable.

Most workplaces treat environment as fixed weather, something to predict and endure. Paxton treated it as material, and so does every Gardener worth working for.
